    About the company

As the UK’s leading Pet Care Platform™, PitPat provides a suite of tools that allow pet owners to track their location, health and activity levels to support customised diet and treatment plans, reduce vet bills and keep their pets happy, healthy and safe.

Headquartered in Cambridge, UK and with hundreds of thousands of dogs and their pet parents already using the technology, PitPat has global ambitions to bring its pet care software solutions to customers around the world.

    The Challenge

PitPat approached Codurance to partner with them to create a duplicate version of the platform for a new market opportunity, with a key focus on improving the scalability and automation of the cloud infrastructure to future proof the technology.

Key areas that the business wanted to solve included:

    • Improving inconsistencies between the live and development configurations to aid reliable testing and deployment.
    • Establishing a segregated, multi-tenant model for enhanced security and governance.
    • Providing secure, programmatic access to databases for external partners.

There was a requirement to complete the work and deliver the final solution within 12 weeks to satisfy customer requirements.

With a tight deadline and a focus on quality and Software Craftsmanship, PitPat selected Codurance as their preferred partner.

    The Project

Codurance commenced its engagement with PitPat by conducting a Discovery to gain a deep understanding of the technology, identify key milestones, and create a backlog of work. This blueprint allowed the team to tackle the highest risk items first and gain trust from PitPat that the 12 week deadline was achievable.

During the engagement we deployed a phased, secure-by-design Infrastructure as Code (IaC) modernisation strategy focused on automation, standardisation, and separation of environments:

    • IaC Standardisation and Refactoring: We unified the entire infrastructure code by merging development and live environments into a single, standardised folder structure and repository.
    • Advanced Multi-Tenant CI/CD Implementation: To overcome the challenge of deploying reliably to multiple distinct tenants, we developed a sophisticated solution leveraging Azure DevOps Templates and custom logic within those templates.
    • Strategic Security Recommendation: We investigated and delivered a definitive recommendation to use Azure Lighthouse and Managed Identities to provide external partners with secure, least-privilege database access and reduce admin burden.

To accelerate the delivery and ensure milestones were achieved, Codurance utilised modern AI tooling to analyse the codebase, IaC and code completion.

Throughout the project, we addressed technical debt by modifying the codebase to ensure it was future-proofed for scale and would be easier to add new features as PitPat’s business expands into new markets.

To ensure upskilling, during the engagement, Codurance conducted knowledge transfer workshops with the inhouse team, with a focus on best practices to manage technical debt, key process improvements and next steps for PitPat’s continued investment in the new architecture.

    The Outcome

The engagement was delivered on time to create a modernised, scalable infrastructure foundation ready for PitPat’s next phase of growth:

100% Infrastructure Coverage within 12 weeks: Migrated 358 infrastructure services across 20 web apps with automation coverage increasing by 25%, eliminating manual intervention.

Secured Access Model: Migration from Access Policies to Group-Based RBAC in Azure Key Vaults significantly strengthened security governance and simplified permission management.

Accelerated Environment Creation: The unified Terraform structure and updated pipelines allow PitPat to spin up an identical, compliant environment in a new subscription faster and with zero configuration inconsistencies.

Strategic Future Roadmap: The successful B2B access recommendation (Azure Lighthouse) provided a clear path to securely onboard partners, while the tech debt workshops delivered a prioritised backlog for post-project investment and continuous improvement.

AI enabled delivery: Utilising AI tools supported efficiency and ensured the team could move faster and with accurate insights.

As a highly ambitious technology business, PitPat’s decision to invest in strategic and secure cloud operations will benefit them as they continue to evolve their platform and support pets and their owners globally.

The partnership with Codurance helped us achieve our short-term goals and longer term ambitions for global growth. The team was highly skilled, professional and kept us updated with progress throughout the engagement. The team integrated into our team like they have always worked together. Our cloud operations are hugely improved and are now ready to sustain our continued expansion.
